WHAT WAS DONE: - Moved 33 accumulated root-level .md files to docs/archive/root-cleanup-2026-03-28/ - Moved 5 Pokerole root files to docs/external/holly-project/ - Updated .gitignore to cover *.pem, *.key, .env, .DS_Store etc. - Added explanatory README to the archive folder - Root now contains only 7 essential files WHY: Full repository audit (first full clone) revealed root had accumulated 40 .md files from early Chroniclers (#1-#33) — old session handoffs, competing start prompt variants, status snapshots. None deleted, all preserved in archive. Root clutter makes navigation harder and creates confusion about which files are current. ROOT FILES KEPT: - README.md, CHANGELOG.md, DOCUMENT-INDEX.md - SESSION-HANDOFF-NEXT.md, SESSION-HANDOFF-PREVIOUS.md - SESSION-HANDOFF-PROTOCOL.md, SESSION-HANDOFF-TEMPLATE.md .GITIGNORE ADDITIONS: - *.pem, *.key, *.p12, *.pfx (intentionally NOT *.ppk yet) - .env, .env.*, *.secret - .DS_Store, Thumbs.db NOTE: SSH key intentionally left per Michael's decision. THE PROBLEM (RESOLVED)
Things were not being documented properly. Example:
Ghost footer social links - Reddit, Bluesky, Mastodon, Kick were discussed but NOT documented in Task #56.
Root cause: Verbal decisions made during sessions were not immediately committed to task documentation, creating "lost context" between Chroniclers.
✅ WHAT WAS FIXED (March 26, 2026)
1. Decision Capture Rule (FFG-STD-002 v2.0)
Added: Mandatory immediate documentation of all decisions within 5 minutes
Prevents: "Verbal decision → lost context" failure mode
Enforcement: Chroniclers must update task docs BEFORE continuing other work
2. Task Status Precision (FFG-STD-002 v2.0)
Added: New 6-status system with required WHO/WHAT context
Status types: ✅ COMPLETE, 🔄 IN PROGRESS, ⏳ WAITING, 📋 READY, ❌ BLOCKED, 🗓️ PLANNED
Required: WAITING status must document who/what we're waiting on + velocity
3. Decision Audit Checklist (SESSION-HANDOFF-TEMPLATE)
Added: Mandatory checklist before writing handoff
Checks: All decisions documented, no promises without tracking, no "supposed to be done" items
Enforcement: STOP and document if any check fails
4. CURRENT-CONTEXT.md (Living Document)
Created: Quick context document updated every session
Contains: Active blockers, recent decisions (last 3 sessions), soft launch status, known issues
Purpose: Immediate state without reading 50 documents
5. Task #56 Fixed
Updated: Added Reddit, Bluesky, Mastodon, Kick to platform list (7 → 11 total)
Status changed: READY → ⏳ WAITING - Meg creating accounts (2/11 complete, slow progress)
Documentation: Now factual and precise (no editorial judgment)
FOR NEXT CHRONICLER
✅ PROCESS IS FIXED — Follow the new standards:
- Read FFG-STD-002 v2.0 before starting work (Decision Capture Rule section)
- Read CURRENT-CONTEXT.md THIRD (after DOCUMENT-INDEX and SESSION-HANDOFF-NEXT)
- Document decisions immediately (within 5 minutes, commit before continuing)
- Use precise task statuses (include WHO/WHAT context for WAITING)
- Complete Decision Audit before writing handoff (mandatory checklist)
This issue is RESOLVED. The documentation process breakdown has been fixed with enforceable standards and checklists.
