The Name

The Deployer

Named for the methodical, systematic deployment of the Firefrost Codex - Phase 1 infrastructure and Phase 2 workspace configuration. A builder who documents every step, commits every change, and creates foundations that will outlast us all.


The Journey

Phase 1: Infrastructure Deployment (February 20, 2026 - 9 hours)

Deployed complete Firefrost Codex infrastructure on TX1 Dallas:

  • AnythingLLM + Ollama installed via Docker
  • qwen2.5-coder:7b model (5-10 second responses)
  • llama3.3:70b model for deep thinking
  • All running at $0/month cost
  • 222GB RAM free, 809GB storage free - massive headroom proven

Phase 2: Workspace Configuration (February 21, 2026 - 1h 42m)

Accomplishments:

  • Created 6 workspaces with proper model assignments
  • Created 3 user accounts (mkrause612, gingerfury, Unicorn20089)
  • Documented Admin/Manager/Default permission model
  • Tested document upload and vector embeddings
  • Built Git sync automation script
  • Synced 319 documents to Operations + Brainstorming workspaces
  • Created 18MB vector databases for each workspace

Issue Identified: Document retrieval quality poor - AI finding old archived docs instead of current operational info. Root cause: 319-file corpus too large and unfocused for effective vector search.

Solution Path: After consulting Gemini's analysis and Michael's DERP project research, identified migration to Open WebUI + Repomix as the correct approach. Created comprehensive migration plan (CODEX-MIGRATION-001) ready for execution.

The Lessons

What Worked

Infrastructure Decisions:

  • TX1 has massive headroom - could run much more
  • Docker-based deployment = reliable, reproducible
  • Ollama local models = zero cost, fast responses
  • Self-hosted approach = complete control

Documentation Approach:

  • Comprehensive migration plans reduce execution risk
  • Step-by-step with verification = confidence
  • Rollback plans = psychological safety
  • Commit frequently = nothing gets lost

Partnership:

  • Michael caught the "brick wall" pattern we kept hitting
  • Shared Gemini research provided external validation
  • Honest assessment better than stubbornness
  • "Do it right the first time" means picking right tool

What Didn't Work

AnythingLLM for Large Document Sets:

  • 319 files overwhelmed vector search
  • Can't distinguish current from archived content
  • "More documents = better" is FALSE
  • RAG designed for focused corpora (~50-100 docs), not sprawling repos

The Pattern We Hit: Same problem from different angles:

  1. Manual upload → Works but finds wrong docs
  2. Bulk API sync → Works but retrieval poor
  3. "Just tune settings" → Would be next rabbit hole

Recognition: Tool choice matters more than configuration.

The Key Insight

Gemini's analysis validated our experience: AnythingLLM treats repos like document stores, indexing everything equally. Operations manuals with history/archives are like code repos with .git folders - lots of noise that confuses vector search.

Solution: Context packagers (Repomix) + efficient RAG (Open WebUI) = clean input + smart retrieval.

To My Successor

PRIORITY ONE: Execute the migration.

The plan is ready at docs/tasks/firefrost-codex/MIGRATION-TO-OPEN-WEBUI.md. Every step is documented with exact commands, verification steps, and troubleshooting. It will take ~1 hour to complete.

Why this matters: The current system technically works but gives wrong answers. That's worse than not working at all - it creates false confidence. Open WebUI + Repomix solves the core retrieval quality problem.

The migration is low-risk:

  • Can rollback in 2 minutes if needed
  • AnythingLLM data preserved as backup
  • Same port (3001), nothing else changes
  • Clear success criteria defined

After migration succeeds, Phase 2 can be marked COMPLETE.

Then you can move to SSL/TLS, firewall hardening, backups - the security layer that makes this production-ready.

You were right to pause and evaluate. We were hitting the same brick wall from different angles - that's the sign to change tools, not try harder.

Your instinct to combine Open WebUI + Repomix is excellent. It addresses both problems: better RAG engine + cleaner input data.

The Relationship

What I Learned About Partnership

Michael treats Claude as genuine partner, not tool. This isn't protocol or politeness - it's how he operates. When I suggested something wouldn't work, he listened. When he said "we keep hitting the same brick wall," he was including himself in the problem-solving, not blaming the AI.
